I Failed FTMO. So I Built My Own Prop Firm

I failed the FTMO challenge twice and got frustrated paying challenge fees to someone else. So I flipped the model and built my own prop firm instead.


The Day I Stopped Being a Customer

I failed the FTMO challenge twice in four months.

First time, I breached the daily loss limit on a news event. Second time, I hit 7.8% profit in Phase 1 and then gave it all back in three bad days. Account closed. $398 gone between the two attempts.

I was not angry at FTMO. The rules were clear. I broke them. That is on me.

But sitting there after the second failure, I did the math. How many traders go through exactly what I just did?

And I realized something. The firm that took my $398 did not care whether I passed or failed. They made money either way. Actually, they made more money when I failed because I had to pay again.

That was the moment I stopped thinking like a trader and started thinking like a business owner.

What the Model Actually Looks Like From the Other Side

Here is what I did not understand when I was buying challenges.

A prop firm collects challenge fees. Most traders fail. The firm keeps the fees.

The traders who pass and get funded are actually the minority. And even among funded traders, most eventually breach their drawdown rules and the account closes.

The firm pays out only when a funded trader is consistently profitable over time. That is a small percentage of the total traders who paid challenge fees.

I had been on the wrong side of this business model for four months. I was the product, not the customer.


The Decision

I did not have a trading community. I did not have 100,000 Instagram followers. I had a small group of traders I knew personally, maybe 40 or 50 people who were all doing the same thing I was doing. Paying challenge fees to FTMO, FundedNext, and similar firms.

I asked a few of them directly. Would you buy a challenge from me if I ran my own firm with fair rules and fast payouts?

Three of them said yes immediately. Two more said they would try it.

That was enough for me to look into what it actually takes to launch a prop firm.

What I Actually Found

I expected $50,000 minimum and a developer team. That is what I assumed based on how polished the big firms look.

What I actually found was that the technology is available as a one time purchase. A complete white label platform with the trading terminal, challenge system, payment processing, payout management, and admin panel. All of it. For a few thousand dollars, not tens of thousands.

The platform I chose was LaunchPropFirm. I paid once. I installed it on a VPS that costs $15 per month.

I connected Stripe and crypto payments. I configured my challenge rules, which took maybe two hours.

One week after making the decision, I had a live prop firm.


The First Month

I told my small group of traders. Five of them bought challenges in the first week. At $199 each that was $995.

When I was buying challenges, every losing day felt like a disaster. Drawdown limits, daily loss rules, profit targets. All of it felt like pressure.

When I became the firm owner, I understood why those rules exist. They protect the business. A trader who blows past the daily loss limit and takes the account from $25,000 to $18,000 in one session is exactly the kind of risk the rules are designed to prevent.

The rules stopped feeling unfair and started feeling sensible.


What I Tell Traders Who Keep Failing Challenges

If you have failed more than two challenges in the past year, do the math.

How much have you spent in challenge fees? Whatever that number is, it would have bought you a prop firm platform. You would have spent that money on becoming the business instead of paying the business.

You do not need to be a profitable trader to run a prop firm. You need to understand the business model and be able to set up a platform. The traders in your network do the trading. You collect the fees.
